{"id":953,"date":"2022-09-06T15:07:51","date_gmt":"2022-09-06T15:07:51","guid":{"rendered":"https:\/\/plaky.com\/blog\/?p=953"},"modified":"2026-03-16T15:33:59","modified_gmt":"2026-03-16T15:33:59","slug":"okr-project-management","status":"publish","type":"post","link":"https:\/\/plaky.com\/blog\/okr-project-management\/","title":{"rendered":"A Guide to Using OKRs in Project Management"},"content":{"rendered":"\n<p>More and more work is being done in projects, but project management alone doesn\u2019t cover everything needed for business success.<\/p>\n\n\n\n<p>One of the best ways to improve your chances for success is by using OKRs (Objectives and Key Results) to complement your project management efforts.<\/p>\n\n\n\n<p>Developed in the 1970s by <a href=\"https:\/\/www.whatmatters.com\/articles\/the-origin-story\">Andy Grove<\/a> \u2014 who was CEO of Intel at the time \u2014 OKR is a goal-setting framework that&#8217;s designed to keep teams motivated and aware of their big-picture objectives.<\/p>\n\n\n\n<p>Since then, OKRs have famously been used by some of the biggest companies in the world, like Google, Facebook, Twitter, Microsoft, and Amazon.<\/p>\n\n\n\n<p>In this article, we\u2019ll teach you all you need to know about OKRs so that you, too, can shoot for the stars with your projects.<\/p>\n\n\n\n<p>To do this, we\u2019ll need to:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Define what OKRs are,<\/li>\n\n\n\n<li>Show what they should look like,<\/li>\n\n\n\n<li>Describe the benefits of using them,<\/li>\n\n\n\n<li>Explain why you should use them in project management,<\/li>\n\n\n\n<li>Define how OKRs are different than KPIs,<\/li>\n\n\n\n<li>Explain how to set up OKRs for project teams, and<\/li>\n\n\n\n<li>Provide some OKR examples for project management to kickstart the creative juices.<\/li>\n<\/ul>\n\n\n<div class=\"wp-block-image\">\n<figure class=\"aligncenter size-large\"><img loading=\"lazy\" decoding=\"async\" width=\"1110\" height=\"555\" src=\"https:\/\/plaky.com\/blog\/wp-content\/uploads\/2022\/09\/OKRs-in-project-management-cover-1-1110x555.png\" alt=\"OKRs in project management - cover\" class=\"wp-image-10449\" srcset=\"https:\/\/plaky.com\/blog\/wp-content\/uploads\/2022\/09\/OKRs-in-project-management-cover-1-1110x555.png 1110w, https:\/\/plaky.com\/blog\/wp-content\/uploads\/2022\/09\/OKRs-in-project-management-cover-1-600x300.png 600w, https:\/\/plaky.com\/blog\/wp-content\/uploads\/2022\/09\/OKRs-in-project-management-cover-1-768x384.png 768w, https:\/\/plaky.com\/blog\/wp-content\/uploads\/2022\/09\/OKRs-in-project-management-cover-1-18x9.png 18w, https:\/\/plaky.com\/blog\/wp-content\/uploads\/2022\/09\/OKRs-in-project-management-cover-1-120x60.png 120w, https:\/\/plaky.com\/blog\/wp-content\/uploads\/2022\/09\/OKRs-in-project-management-cover-1.png 1200w\" sizes=\"auto, (max-width: 1110px) 100vw, 1110px\" \/><\/figure>\n<\/div>\n\n\n<h2 id=\"what-are-okrs\" class=\"wp-block-heading\">What are OKRs?<\/h2>\n\n\n\n<p>As stated, OKR stands for <em>Objectives and Key Results<\/em>.<\/p>\n\n\n\n<p><strong>Objectives<\/strong>, in this context, are qualitative goals that cannot be directly measured.<\/p>\n\n\n\n<p>For example, \u201c<em>We will make our company more eco-friendly<\/em>.\u201d<\/p>\n\n\n\n<p>That\u2019s a qualitative goal that will inform your decisions.<\/p>\n\n\n\n<p>Now, how do you measure whether or not you\u2019re on track to meet this objective?<\/p>\n\n\n\n<p>That\u2019s where key results come in.<\/p>\n\n\n\n<p><strong>Key results<\/strong> are quantitative (can be measured) indicators that show you whether or not you\u2019re on track to meet the objectives.<\/p>\n\n\n\n<p>For example, \u201c<em>We will reduce the amount of paper we use by 70%<\/em>,\u201d or \u201c<em>We will reduce the number of car commuters in the company by 50%<\/em>.\u201d This way, we\u2019ll be able to meet our objective \u2014 to make our company more eco-friendly.&nbsp;<\/p>\n\n\n\n<p>For every Objective, it\u2019s good to have several Key Results used to track progress.<\/p>\n\n\n\n<p>In addition to Objectives and Key Results, there is another element of OKRs that, sadly, didn\u2019t manage to squeeze into the acronym \u2014 Initiatives.<\/p>\n\n\n\n<p><strong>Initiatives<\/strong> are the tasks you plan to perform to meet your objectives.<\/p>\n\n\n\n<p>For example, to reduce the amount of paper the company uses by 70%, you plan to:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Switch to e-bills instead of paper bills, and<\/li>\n\n\n\n<li>Use digital documents like Google Docs and Google Sheets.<\/li>\n<\/ul>\n\n\n\n<p>Or, if you want to reduce the number of car commuters in the company by 50%, you can:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Promote working from home,<\/li>\n\n\n\n<li>Implement a cycle-to-work scheme, and<\/li>\n\n\n\n<li>Offer public transportation reimbursement.<\/li>\n<\/ul>\n\n\n\n<h2 id=\"what-should-okrs-be-like\" class=\"wp-block-heading\">What should OKRs be like?<\/h2>\n\n\n\n<p>When creating goals for your OKRs, you should make sure that they are:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Time-limited,<\/li>\n\n\n\n<li>Ambitious, and<\/li>\n\n\n\n<li>Achievable.<\/li>\n<\/ul>\n\n\n\n<p>OKRs are usually performed quarterly, but this isn\u2019t a hard rule \u2014 if you find that a different time period works for your company or your project team, go for it.<\/p>\n\n\n\n<p>Regardless of what time period you settle on, you will have to track your progress throughout it and then evaluate your success at the end.<\/p>\n\n\n\n<p>This requirement for good OKRs generally isn\u2019t an issue in project management, since projects also are time-limited.<\/p>\n\n\n\n<p>Ambitious goals help inspire the project team \u2014 however, goals should also be achievable. Riding this fine line between ambitious and achievable goals is not easy.<\/p>\n\n\n\n<p>One tip we can give you is to not fear failure.<\/p>\n\n\n\n<p>Failure happens.<\/p>\n\n\n\n<p>You won\u2019t always meet all your objectives.<\/p>\n\n\n\n<p>This framework accounts for that. When you fail, you can analyze why this happened and learn from it. Perhaps the OKR just wasn\u2019t achievable. You can scale that output and make two such videos a week. You can hire more staff to ramp up output to the point where you\u2019re releasing a new 10-minute video every day \u2014 the output is in your control.<\/p>\n\n\n\n<p><strong>Outcome<\/strong>, on the other hand, is not in your direct control. You can influence it, but only indirectly.&nbsp;<\/p>\n\n\n\n<p>What is the purpose of these YouTube videos? Probably to advertise your product \u2014 this is your outcome.<\/p>\n\n\n\n<p>Will simply hiring more staff and churning out more videos result in better sales? Who\u2019s to say?<\/p>\n\n\n\n<p>Now, project management is great for optimizing your output, regardless of what you\u2019re doing:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Are you constructing a house? <a href=\"https:\/\/plaky.com\/learn\/project-management\/waterfall-project-management\/\">The Waterfall<\/a> model will see you through it.<\/li>\n\n\n\n<li>Looking to increase efficiency and cut costs in your production line? One of the many <a href=\"https:\/\/plaky.com\/learn\/project-management\/agile-project-management\/\">Agile<\/a> frameworks like <a href=\"https:\/\/plaky.com\/learn\/project-management\/kanban-project-management\/\">Kanban<\/a>, <a href=\"https:\/\/plaky.com\/learn\/project-management\/scrum-project-management\/\">Scrum<\/a>, or <a href=\"https:\/\/plaky.com\/learn\/project-management\/scrumban-project-management\/\">Scrumban<\/a> is sure to get the job done.<\/li>\n<\/ul>\n\n\n\n<p>However, the goal of project management is output, so implementing OKRs to not lose sight of outcomes is advisable.&nbsp;<\/p>\n\n\n\n<h2 id=\"whats-the-difference-between-okrs-and-kpis\" class=\"wp-block-heading\">What\u2019s the difference between OKRs and KPIs?<\/h2>\n\n\n\n<p>OKRs often get confused with <a href=\"https:\/\/plaky.com\/blog\/kpi-project-management\/\">KPIs (Key performance indicators)<\/a> \u2014 a term that most project managers are familiar with.<\/p>\n\n\n\n<p>However, the difference again boils down to outcome and output.<\/p>\n\n\n\n<p>OKRs track outcomes in ways that we\u2019ve already described.<\/p>\n\n\n\n<p>KPIs track output in project management.<\/p>\n\n\n\n<p>For example, one KPI that most Kanban teams use to track productivity is cycle time \u2014 i.e. the time needed to complete a task from the moment work on it starts. Shorter average cycle time in one time period as compared to the previous shows that the project team is being more productive \u2014 i.e. that their output is on the rise.<\/p>\n\n\n\n<p>While the focus of this text is primarily on OKRs, we want to emphasize that their benefits don\u2019t come at the expense of KPIs and project management in general \u2014 it\u2019s not like one is better than the other.<\/p>\n\n\n\n<p>The benefits of using formal project management procedures \u2014 tracking KPIs included \u2014 for managing projects can be seen through <a href=\"https:\/\/plaky.com\/learn\/project-management\/project-management-statistics\/#Statistics_on_project_management_methodologies\">the following statistics<\/a>:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Completing more projects on time (by 16%),&nbsp;<\/li>\n\n\n\n<li>Completing more projects within budget (by 15%), and&nbsp;<\/li>\n\n\n\n<li>Completing more projects that meet their goals (by 15%).<\/li>\n<\/ul>\n\n\n\n<p>This isn\u2019t something that should be passed up.<\/p>\n\n\n\n<p>Rather, the best project teams will use both OKRs and KPIs to track both outcomes and output.<\/p>\n\n\n\n<h2 id=\"setting-up-okrs-for-a-project-team\" class=\"wp-block-heading\">Setting up OKRs for a project team<\/h2>\n\n\n\n<p>So, how do project teams use OKRs?<\/p>\n\n\n\n<p>It\u2019s very simple \u2014 the first and most important task is to <em>paint the big picture <\/em>to the project team.<\/p>\n\n\n\n<p>During the day-to-day, it\u2019s easy to fall into the rut of doing tasks for their own sake.<\/p>\n\n\n\n<p>OKRs will make the <a href=\"https:\/\/plaky.com\/learn\/project-management\/project-roles\/\" target=\"_blank\" rel=\"noreferrer noopener\">project team members<\/a> more engaged while reminding them of the actual value their work is supposed to bring.<\/p>\n\n\n\n<p>When defining your OKRs, it\u2019s best to follow this formula:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p><strong>We will [Objective] as measured by [Key Result]<\/strong><\/p>\n<\/blockquote>\n\n\n\n<p>So, the first thing to look out for is to make OKRs transparent.<\/p>\n\n\n\n<p>The goal is to get the project team to focus on more than merely their output. If they can\u2019t see the big picture because you\u2019ve failed to make it transparent, this won\u2019t work.<\/p>\n\n\n\n<p>The OKR should also be simple and easy to understand.&nbsp;<\/p>\n\n\n\n<p>Let\u2019s say you&#8217;re using <a href=\"https:\/\/plaky.com\/blog\/game-project-management\/\">project management for game development<\/a>.&nbsp;<\/p>\n\n\n\n<p>The project is to make the game. This is your output, and it doesn\u2019t necessarily correlate to how well the game will perform. Assuming no shortage of funds, you can keep improving upon it indefinitely.<\/p>\n\n\n\n<p>However, your objective for this project could be to increase your reputation as an indie developer that the gaming community loves. But again, it\u2019s best to find a format that fits your team.<\/p>\n\n\n\n<p>At the end of the OKR time period, you should see whether or not you\u2019ve met the objective by measuring key results.<\/p>\n\n\n\n<h3 id=\"how-to-measure-key-results-game-developer-example\" class=\"wp-block-heading\">How to measure key results: game developer example<\/h3>\n\n\n\n<p>There are several ways to measure the success of your OKRs, but the two most prominent ones are:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Binary approach, and<\/li>\n\n\n\n<li>Decimal approach.<\/li>\n<\/ul>\n\n\n\n<p><strong>The binary approach<\/strong> is as simple as it sounds \u2014 you\u2019ve either met a key result, or you didn\u2019t.<\/p>\n\n\n\n<p>Did you get at least 1,000 Steam reviews while keeping the score Very Positive?&nbsp;<\/p>\n\n\n\n<p>If yes, you\u2019ve succeeded in this key result. If not, you\u2019ve failed.<\/p>\n\n\n\n<p><strong>The decimal approach<\/strong> allows for more nuance \u2014 by adding some gray area between the<em> success<\/em> (0.6\u20131.0) and <em>failure<\/em> (0.0\u20130.3) outcomes. Namely, by adding the <em>significant progress<\/em> outcome (0.4\u20130.5).<\/p>\n\n\n\n<p>This way, you can calculate the mean success of your OKR on a scale from 0 to 1.<\/p>\n\n\n\n<p>If you\u2019re using the decimal approach, though, you should put extra effort to ensure that all your key results hold equal weight.<\/p>\n\n\n\n<p>For example, falling short of the 100,000 wishlist key result before release won\u2019t matter as much if you still sell 150,000 copies in the first month.<\/p>\n\n\n\n<p>If you\u2019re using a project management tool like <a href=\"https:\/\/plaky.com\/\" target=\"_blank\" rel=\"noreferrer noopener\">Plaky<\/a> by <a href=\"https:\/\/cake.com\/\" target=\"_blank\" rel=\"noreferrer noopener\">CAKE.com<\/a>, you can store all your OKRs in a transparent place for the whole team to see and keep track of progress as you\u2019re developing your project.<\/p>\n\n\n\n<h2 id=\"okr-examples-for-project-management\" class=\"wp-block-heading\">OKR examples for project management<\/h2>\n\n\n\n<p>With that, you now know all that you need to know about using OKRs in project management.&nbsp;<\/p>\n\n\n\n<p>But before we say goodbye, we want to leave you with some additional examples of what these OKRs can look like.<\/p>\n\n\n\n<h3 id=\"okr-in-project-management-example-1\" class=\"wp-block-heading\">OKR in project management: Example 1<\/h3>\n\n\n\n<p>OKRs are a great way to increase team performance by placing ambitious and motivational goals.<\/p>\n\n\n\n<p class=\"has-background\" style=\"background-color:#fff7ea\"><strong>Objective<\/strong>: Position our product as having the best customer support.<\/p>\n\n\n\n<p class=\"has-background\" style=\"background-color:#fff7ea\"><strong>Key result 1<\/strong>: Increase our average CSAT (Customer Satisfaction Score) to at least 4.5.<\/p>\n\n\n\n<p class=\"has-background\" style=\"background-color:#fff7ea\"><strong>Key result 2<\/strong>: Speed up average FRT (first response time) to less than 10 minutes.<\/p>\n\n\n\n<p class=\"has-background\" style=\"background-color:#fff7ea\"><strong>Key result 3<\/strong>: Hire 5 more employees for customer support.<\/p>\n\n\n\n<p class=\"has-background\" style=\"background-color:#fff7ea\"><strong>Key result 4<\/strong>: Increase our resolution rate to 99%.<\/p>\n\n\n\n<h3 id=\"okr-in-project-management-example-2\" class=\"wp-block-heading\">OKR in project management: Example 2<\/h3>\n\n\n\n<p>OKRs can be used to create a strategy for getting a failing or underperforming project back on track. In this example, we can see what aspirations game developers can work toward to win back their dwindling player base.<\/p>\n\n\n\n<p class=\"has-background\" style=\"background-color:#fff7ea\"><strong>Objective: <\/strong>Improve the release quality of patches for our live service game.<\/p>\n\n\n\n<p class=\"has-background\" style=\"background-color:#fff7ea\"><strong>Key result 1: <\/strong>Get 80% fewer bug reports.&nbsp;<\/p>\n\n\n\n<p class=\"has-background\" style=\"background-color:#fff7ea\"><strong>Key result 2: <\/strong>Get 30% higher player satisfaction.<\/p>\n\n\n\n<p class=\"has-background\" style=\"background-color:#fff7ea\"><strong>Key result 3: <\/strong>Have 90% less downtime for unexpected maintenance.<\/p>\n\n\n\n<p class=\"has-background\" style=\"background-color:#fff7ea\"><strong>Key result 4<\/strong>: Increase player retention by 20%.<\/p>\n\n\n\n<p class=\"has-background\" style=\"background-color:#fff7ea\"><strong>Key result 5<\/strong>: Increase average player spending by 15%.<\/p>\n\n\n\n<h3 id=\"okr-in-project-management-example-3\" class=\"wp-block-heading\">OKR in project management: Example 3<\/h3>\n\n\n\n<p>Sometimes, your objective could be the output \u2014 in other words, just make sure the project gets delivered as originally agreed upon.
